01 · Context
A Vietnam-made wood furniture brand selling into the U.S. through Amazon FBA since Aug 2026. Data was scattered, fees only showed up after month end, and the sales plan was set by feel.
02 · What I did
- 01Built a per-SKU storage-fee model in Excel with two methods, cross-checked in Python: 1.2% off the real invoice
- 02Forecast peak-season fees at ~2.6x; 3 SKUs drove ~54% of storage cost, flagged for clearance first
- 03Re-based next year's sales plan on real sell-through and simulated 14 months of stock: 3 SKUs flagged to run out, with PO deadlines
- 046-month performance plan: real in-marketplace CPC as the KPI ceiling for off-Amazon ads, 3 budget scenarios, measured with Amazon Attribution
- 05Mapped the dashboard data: 4 source groups, 21 reports; saved ad data before Amazon deletes it after 65–90 days
- 06Packaged the analysis into an AI skill team (6 specialists + 1 coordinator) with mandatory self-checks
